Our client, a leading provider of carrier-grade streaming and advertising technology solutions, specializes in enhancing the viewing experience for end-users. They serve major telecom and communication service providers, who require highly reliable solutions with extended-release cycles.
The Challenge
After being spun off from a large telecom OEM, the client struggled with long release cycles, delayed feedback, and extended defect-fixing periods. The inherited enterprise culture, coupled with a startup-sized entity, compounded these issues, leading to inefficiencies in their phase-gated product development processes.
The Solution
Approach
Gladwell Academy engaged with the client to respect their existing processes while introducing agile methodologies to drive transformation. The approach involved:
Change Agent Collaboration:
Identified and worked with a client change agent team to co-create a transformation roadmap.
SAFe Adoption:
Recommended and implemented the Scaled Agile Framework (SAFe) to scale agile practices across the organization.
Coaching and Training:
Delivered targeted coaching and SAFe training to leadership, product teams, and key stakeholders, ensuring a smooth transition to agile methodologies.
Governance and Monitoring:
Established a regular cadence of governance meetings to track progress and make adjustments as necessary.
Implementation
The implementation of SAFe over six months (~2 Program Increments) included:
Pre-PI Planning:
Consolidated 6 product teams into 2 ARTs, established an OVS, and synchronized backlogs.
PI Planning Support:
Guided teams through feature writing, backlog refinement, and estimation workshops. Launched SM and PO Communities of Practice.
PI Execution Coaching:
Supported teams during execution, emphasizing role optimization and improving value flow.
Results
The transformation led to significant improvements across the organization:
Team Consolidation:
Merged six product teams into two ARTs with aligned cadences, enhancing coordination and efficiency.
Operational Value Stream:
Established an OVS to streamline delivery and support processes, aligning teams around development value streams.
Comprehensive Training:
Delivered SAFe training and certification across all levels, from leadership to development teams and HR.
Communities of Practice:
Launched CoPs for Scrum Masters and Product Owners, fostering knowledge sharing and continuous improvement.
Improved Value Flow:
Achieved a balance between execution and planning, resulting in more efficient and predictable delivery cycles.
